Enterprise AI transformation, delivered by the senior people who actually do the work.
PowerAI Partners is a collective of independent practitioners: change leaders from large organisations, technology and data engineers who have shipped AI into production, Lean and requirements specialists who find where the value is, and programme leaders who hold the whole thing together. We assemble the team your programme needs and one of us is accountable for it end to end.
Programmes stall on people, not models
The technology is rarely the blocker. Fear of replacement, unclear ownership and a workforce that was never asked are what stop pilots reaching operations.
Big-firm teams are built for leverage
A partner sells the work and a bench of juniors delivers it. You pay senior rates for people learning on your programme.
Regulation is now part of the design
GDPR and the EU AI Act are not a compliance step at the end. Programmes that treat them that way get rebuilt. We design them in from the diagnostic.
One method, used on every engagement
Lean transformation across people, process, technology and data. A roadmap in three phases so the business keeps operating while it changes. Objectives and key results so everyone can see whether it is working.
Run
Stabilise what exists. Diagnose across people, process, technology and data. Find the constraints, the quick wins and the risks. Nothing breaks while we look.
Grow
Prove value where the diagnostic says it is. Fixed-scope pilots on your own data, with the people who will use them, measured against OKRs agreed before we start.
Transform
Change how the organisation works. Redesigned processes, new roles and skills, AI in the operating model rather than beside it, and the governance to keep it there.
People, process, technology, data
Diagnosed in that order. If the people who do the work are not part of the design, the process will not change, and the technology and data investments will sit unused.
OKRs, agreed before the work starts
Every engagement has objectives and measurable key results owned by named people in your organisation. Progress is visible to the sponsor without asking us.
Value stream first, use case second
We map how value actually flows through the business before we look at where AI might help. Most "AI use cases" are process problems wearing a costume.
Four kinds of expertise, assembled per engagement
Every partner has run this work inside organisations, not just advised on it. We bring the mix your programme needs, in the proportion it needs it.
People and change management
Change leaders from large corporates and public bodies
- Stakeholder mapping, sponsor alignment and the case for change
- Adoption programmes for frontline staff and executives, including the fear-of-replacement conversation nobody wants to have
- New roles, skills frameworks and ways of working once AI is in the process
- Union, works-council and employee-relations engagement where it applies
Technology, data and AI implementation
Engineers and architects who have put AI into production
- Data readiness: what you have, what condition it is in, what a pilot needs
- Architecture and vendor decisions, build-versus-buy, model and platform selection
- Proof-of-concept and pilot delivery on your data, inside your security perimeter
- GDPR and EU AI Act compliance designed into the solution, not bolted on
Requirements, value streams and Lean
Lean practitioners and business analysts
- Value stream mapping to find where time, cost and error actually accumulate
- Requirements gathering that starts with the people doing the work
- Process redesign so that AI removes steps rather than adding one
- Continuous-improvement structures the organisation keeps running after we leave
Programme leadership and advisory
Leaders who have run transformation programmes end to end
- One accountable lead for the engagement, reporting to your sponsor
- Roadmap, governance, risk and funding, including Irish and EU support schemes
- OKR design and implementation across the programme
- Board and executive advisory on AI strategy and the operating model
How we engage
Fixed scope, fixed price, a named lead, and an output you own. Each engagement can stand alone or lead into the next.
AI readiness diagnostic
Three to four weeks
A structured review across people, process, technology and data: interviews with leadership and frontline staff, value stream mapping of two or three core processes, a data and systems audit, and a regulatory exposure check.
You get: a ranked list of opportunities with the value, effort and risk of each, a readiness scorecard, and a recommended first pilot.
Transformation roadmap
Four to six weeks
Turns the diagnostic into a Run / Grow / Transform plan the board can fund: sequencing, governance, capability build, OKRs for each phase, and the change approach for the people affected.
You get: a phased roadmap with owners and measures, a funding plan including applicable grant and training supports, and a board-ready case.
Fixed-scope AI pilot
Six to ten weeks
A working proof-of-concept on your own data, built with the team who will use it, inside your security and data-protection boundaries, with GDPR and EU AI Act obligations documented as we go.
You get: a deployed pilot, measured results against the agreed OKRs, and a decision document: scale it, change it, or stop.
Adoption programme
Eight to twelve weeks, per cohort
For executives and for frontline staff, separately. Group sessions led by senior practitioners produce a personal adoption plan for each participant; follow-up accountability keeps it moving. The frontline worker is treated as the expert in their own work.
You get: measured uptake, a cohort of internal champions, and the fear-and-doubt conversation had in the open rather than in the canteen.
OKR implementation
Six weeks to set up, then quarterly
Objectives and key results designed with your leadership team, cascaded to the teams doing the work, and run through a first full cycle with us in the room.
You get: a working OKR system, trained owners, and a quarterly rhythm your organisation runs itself.
How the collective works
We are independent practitioners who choose to work together. That changes the economics, the accountability and the quality of what you get.
You pay for the people who do the work
Every person on your engagement is a senior practitioner. There is no bench, no leverage model and no learning on your budget.
One accountable lead
A named partner leads the engagement, reports to your sponsor and answers for the outcome. The team is assembled around that person for your programme.
The right mix, not the available mix
A change-heavy programme gets change leaders. A data-heavy one gets engineers. We do not staff to keep people busy.
Fixed scope, fixed price
Each engagement has a defined output, a duration and a price agreed in advance. Extensions are a new agreement, not a creeping invoice.
Based in Ireland, working across the EU
We know the Irish and EU funding landscape, the regulators and the public-sector procurement process, and we design for the EU AI Act because we work under it.
We leave capability behind
Every engagement is designed so your people can run what we build. If you still need us in year two for the same thing, we have done it wrong.
The partners
Practitioners with a track record of leading transformation inside organisations, working independently and, when it serves the client, together.
Niall Larkin
Founding partner — programme leadership and AI advisory
Niall has led the design and delivery of digital transformation programmes since 2012. As CTO of 4PM Group his twelve-month transformation was judged the most transformative of twenty InterTradeIreland-backed company transformations that year and won the Mary Breslin Award. He built a data programme suite at Dublin Business School that grew to over €5M in annual revenue, redesigned and tripled Ireland's flagship startup accelerator at NDRC, and spent five years running the Digital Transformation Series for SMEs and corporates at RDI Hub, culminating in AI Navigator, a €1.45M ERDF-funded national AI transformation programme.
He works across the Lean, PPTD, Run / Grow / Transform and OKR methods the collective uses, and leads engagements where programme governance and executive advisory are the critical path.
Join the collective
We are adding partners in each of the four expertise areas.
PowerAI Partners is for independent practitioners who have led this work inside organisations and want to take on programmes bigger than one person can deliver, without joining a firm. Partners refer work to each other, form teams around engagements and share a method and a standard.
We are looking for people who:
- have at least ten years' experience, including senior responsibility for transformation, change, data or AI delivery inside an organisation
- work independently and intend to keep doing so
- are based in Ireland or the EU and can work on site when a client needs it
- are comfortable being the accountable lead on an engagement, and equally comfortable working under another partner's lead
Talk to us about your programme
A scoping call is thirty minutes with a partner. We will tell you what we would do first, and whether we are the right people to do it. No deck, no pitch.
